Amazon Just Passed One Million Robots. You'll Almost Never See One

Somewhere in Amazon's warehouses, a workforce of over a million machines now moves, sorts, and lifts alongside the human staff, a robot population that has nearly drawn level with the warehouse workers it stands beside. It's one of the largest deployments of mobile robots in history, and it's happening almost entirely out of sight.

When people picture a robot uprising, they picture something dramatic: humanoid machines striding through cities. The real robot takeover is quieter, and it already happened. It’s in a windowless building off a motorway near you, and it’s moving your online order across the floor right now.

In June 2025, Amazon crossed a threshold that would have sounded like science fiction a decade ago: more than one million robots deployed across its warehouses. That was the last count the company published, so treat it as a floor rather than a current figure.

It’s worth being precise about what that million is close to. Amazon employs roughly 1.56 million people worldwide, but only about 1.02 million of them work in operations, which is where the robots are. So a million machines is near parity with the warehouse staff, not with the whole company. That’s still one of the largest fleets of mobile robots ever assembled by a single business. And unless you work in a fulfilment centre, you will almost certainly never lay eyes on one.

What a million robots actually do

The word “robot” is doing a lot of work here, because Amazon’s machines aren’t one thing. They’re a whole ecosystem of specialists, each built for a slice of the job.

The most numerous are the floor-movers: squat, wheeled drives that slide under tall shelving units and carry the entire shelf to a human picker, so the worker never has to walk the aisles. The inventory comes to the person, not the other way around. That single inversion, pioneered by a company called Kiva that Amazon bought in 2012, quietly rewired the economics of the warehouse.

Then there are the newer, cleverer machines. Proteus, Amazon’s first fully autonomous mobile robot, roams open floor space among people rather than in a caged-off zone. Sequoia reorganises how inventory is stored and retrieved, reportedly speeding up the process dramatically. Sparrow is a robotic arm with computer vision that can recognise and pick up a large fraction of the millions of different items in Amazon’s catalogue, the kind of fiddly, varied grasping that used to be strictly human territory. And Digit, a humanoid robot built by Agility Robotics that walks on two legs, is being tested for jobs that need a more person-shaped machine.

In June 2025, alongside the million-robot announcement, the company began wrapping this fleet in a single artificial-intelligence “foundation model” for robotics, called DeepFleet. It’s an attempt to give many different machines a shared, more general kind of smarts rather than programming each one for its narrow task, and Amazon says it has cut the time the fleet spends travelling by about 10%.

Why you never see them

The invisibility is the whole point, in two senses.

First, physically: these machines live inside fulfilment centres the public never enters. The robot revolution has no showroom. It’s business infrastructure, like the sorting machines in a postal depot, and it’s designed to disappear into the background of a process whose only visible output is a box on your doorstep.

Second, experientially: the automation is engineered to be unnoticeable to you as a customer. The faster and more roboticised the warehouse, the more ordinary the result seems: same-day delivery, absurdly cheap shipping, a limitless catalogue that always seems to be in stock. The magic of modern e-commerce is really a million machines you’ll never meet, working to make the extraordinary feel routine.

The humans in the picture

It would be dishonest to tell this as a pure feel-good engineering story, because a million robots in the workplace raises the obvious question: what happens to the people?

Amazon’s framing is that the robots handle the dull, heavy, repetitive, and injury-prone parts of the job (the endless walking, the awkward lifting) and that automation lets the same human workforce move more goods while creating new, more technical roles to maintain the machines. There’s truth in that; the robots really do take on tasks that wreck human bodies over time.

But it’s also true that a company doesn’t spend on a million robots for its health, and in October 2025 we got a much clearer look at the plan than Amazon intended. Internal documents reported by the New York Times described a robotics team working towards automating 75% of the company’s operations, and set out what that would be worth: avoiding about 160,000 hires in the United States by 2027, and more than 600,000 by 2033, at a saving of roughly 30 cents on every item shipped. The template already exists. Amazon’s site at Shreveport in Louisiana runs about 1,000 robots and needs around a quarter fewer workers than it otherwise would. Amazon disputes the characterisation, saying the documents reflect the thinking of one team rather than a company plan.

Take those numbers seriously and the picture sharpens. Automation on this scale changes how many people are needed per package, what those jobs feel like, and how much leverage a warehouse worker has. The honest position is that both things are happening at once: nasty work is being handed to machines, and the balance of labour is shifting under people’s feet. Which of those you emphasise tends to depend on whether you own the warehouse or work in it.

The template for everything next

The reason Amazon’s million matters beyond Amazon is that it’s a proof of concept for the rest of the economy. It shows that robots don’t need to be humanoid, charismatic, or even visible to transform an industry. They just need to be relentless, coordinated, and cheap enough to multiply.

The flashy humanoids get the magazine covers. But the actual frontier of robotics, the place where machines have already changed how the modern world works, is a fluorescent-lit floor you’ll never walk, where a million tireless machines are, at this exact moment, getting your order to the truck.
